It covers the 3-Step Strategic Planning Process that I use for Organizations, entrepreneurs, and other leaders I coach&#8230;<\/p>\n<p>In this video (and below), we\u2019re going to cover Step 2, the \u201cprioritize\u201d step in this <em>business plan coaching<\/em> process that I use with organizations:<\/p>\n<p><iframe loading=\"lazy\" src=\"https:\/\/www.youtube.com\/embed\/moG8BSmMJtg\" width=\"840\" height=\"472.5\" frameborder=\"0\" allowfullscreen=\"allowfullscreen\"><\/iframe><\/p>\n<p>We\u2019ll also talk about\u2026<\/p>\n<ul>\n<li>The 3 Steps to Strategic Planning<\/li>\n<li>Why do you need to prioritize?<\/li>\n<li>80\/20 Analysis<\/li>\n<li>Strategic Goals VS &#8220;Greedy Goals&#8221;<\/li>\n<li>The Theory of Constraints<\/li>\n<li>How to PRIORITIZE<\/li>\n<li>What to PRIORITIZE<\/li>\n<\/ul>\n<p>&#8230;but before we do that, here\u2019s a quick review or overview of the three steps to this strategic planning process for any organization:<\/p>\n<ul>\n<li>Step #1 is called the Capture step.<\/li>\n<li>Step #2 is where you\u2019re going to take everything you captured in Step 1 and Prioritize it, so it\u2019s going to be a prioritization process.<\/li>\n<li>And then finally, we have Step #3, the Organization step<\/li>\n<\/ul>\n<p>01:01 Let\u2019s get into a little more detail about each of these steps:<\/p>\n<p><strong>First, the Capture step:<\/strong><\/p>\n<p>In this step, all you\u2019re doing is finding every goal, change and solution for this organization and you\u2019re just capturing all of that.<\/p>\n<p><strong>Step 2, Prioritize:\u00a0<\/strong><\/p>\n<p>This is where you\u2019re actually taking everything that was captured in the Capture step and deciding what\u2019s most important (and what\u2019s not important as well).<\/p>\n<p><strong>And third, the Organize step:\u00a0<\/strong><\/p>\n<p>The organize step is where you\u2019re taking these priorities and you\u2019re structuring a plan that makes sense to everyone. Part of Organization is creating clarity so that your team and you can be clear on,<\/p>\n<blockquote><p>What were the priorities again?\u201d<\/p><\/blockquote>\n<p>01:43 Here\u2019s a really, really important note&#8230; Every single step is completed in writing: Capture, Prioritize and Organize.<\/p>\n<p>Today we\u2019re going to cover the Prioritize step, and I\u2019m going to assume that you\u2019ve already completed <a href=\"https:\/\/coachestrainingblog.com\/becomeacoach\/business-plan-coaching-helping-clients-build-a-strategic-plan-step-one-capture\/17525\/\"><strong>Step 1<\/strong><\/a>. If you haven\u2019t, <a href=\"https:\/\/coachestrainingblog.com\/becomeacoach\/business-plan-coaching-helping-clients-build-a-strategic-plan-step-one-capture\/17525\/\"><strong>HERE\u2019S the link to that video<\/strong><\/a>, so feel free to check that out before you continue with this video:<\/p>\n<p><a href=\"https:\/\/coachestrainingblog.com\/becomeacoach\/business-plan-coaching-helping-clients-build-a-strategic-plan-step-one-capture\/17525\/\">https:\/\/coachestrainingblog.com\/becomeacoach\/business-plan-coaching-helping-clients-build-a-strategic-plan-step-one-capture\/17525\/<\/a><\/p>\n<p>But assuming you\u2019ve watched it, let\u2019s go ahead and move on&#8230;<\/p>\n<p>02:09 Now, that you\u2019ve captured all the ideas for goals, changes, and solutions for your organization, you need to hone these ideas down into the most important golden nuggets that are most valuable to include in the organization\u2019s strategic plan.<\/p>\n<h2>Why do you need to prioritize?<\/h2>\n<p>Why do you need to prioritize? The first reason is that organizations don\u2019t have the time, money, and resources to execute everything that you\u2019ve just captured. The great ideas help your organization, but everything else, and this includes \u201cgood\u201d ideas, costs your organization something.<\/p>\n<p>02:43 Prioritization is really the basis for all the results that happen in the organization.<\/p>\n<p>Think about it\u2026<\/p>\n<p>Priorities lead to decisions.<\/p>\n<p>Decisions lead to a destiny.<\/p>\n<p>We can all understand that the ultimate destiny that an organization achieves is going to be based on the decisions that happen in that organization.<\/p>\n<p>But the decisions that are made\u2026<\/p>\n<p>&#8230;are based on the priorities.<\/p>\n<p>In fact, decisions are simply clarifying (executing, or acting upon) priorities. They\u2019re basically driven by priorities.<\/p>\n<p>03:18 In key decision moments, you need to know what\u2019s most important to make the best decision. The competitor that wins will have executed more priorities and higher priorities.<\/p>\n<p>The bigger problem is that there are so many low priority things competing for and demanding your focus, that If you don\u2019t make a conscious effort to control your focus and decide in advance which priorities you\u2019re going to focus resources on, (i.e., where you\u2019re going to put your money, time, and energy (and the money, time, energy of the organization), you\u2019ll be so pulled by secondary demands that you will soon the find the organization\u2019s in reaction rather than building a business based upon priorities you\u2019ve designed.<\/p>\n<h2>80\/20 Analysis<\/h2>\n<p>04:00 Now, let\u2019s explore some of the basic precepts of prioritization. Let\u2019s start with 80\/20 analysis.<\/p>\n<p>In general, 80% of the progress in your business will come from 20% of your ideas, plans, investments, et cetera.<\/p>\n<p>Most of the things in your organization do not produce the results you desire. You need to work out what efforts make up the productive 20% so that you can invest resources, money and effort in those and eliminate or delegate the rest.<\/p>\n<p>04:32 Furthermore&#8230;<\/p>\n<ul>\n<li>80% of the progress within the organization comes from 20% of the effort, time, resources, investments, et cetera.<\/li>\n<li>80% of the profits and profit growth in most organizations tend to come from 20% of the customers.<\/li>\n<\/ul>\n<p>So as you review this Capture that you\u2019ve built, this list of ideas and actions and goals, ask,<\/p>\n<ul>\n<li>What is the 20% of our list that the organization needs to focus its time, energy, and resources on, to achieve 80% of the desired results?<\/li>\n<li>Are there any common threads between these 20% ideas?<\/li>\n<li>Are there any additional similar ideas that are just as valuable?<\/li>\n<li>How could you consolidate the organization\u2019s resources in order to expand or accelerate the execution of these 20% type of ideas?<\/li>\n<\/ul>\n<p>05:24 Hopefully, you\u2019re getting the point.<\/p>\n<p>This is about focusing energy and power on the most important and highest priority, the most valuable ideas&#8230;<\/p>\n<ul>\n<li>Trying to expand on those<\/li>\n<li>Trying to have those multiplied<\/li>\n<li>Trying to put the most into those rather than wasting resources on the other 80% that doesn\u2019t do a lot.<\/li>\n<\/ul>\n<p>What are less valuable ideas (speaking of what doesn\u2019t do a lot!) that need to be scrapped, sidelined, or eliminated in order to make room for these 20% ideas?<\/p>\n<h2>Strategic Goals VS &#8220;Greedy Goals&#8221;<\/h2>\n<p>05:55\u00a0Here\u2019s another precept that I think is really important to understand, especially in very small organizations with small teams, and that\u2019s the idea of strategic goals.<\/p>\n<p>Some goals are simply desires for progress in a specific area.\u00a0 Talk to a team member or business owner&#8230; they\u2019ll say,<\/p>\n<blockquote><p>Well, you know, I\u2019d really like to make more money. I\u2019d like to achieve a certain level in revenue&#8221;&#8230;<\/p><\/blockquote>\n<p>&#8230;or something like that.<\/p>\n<p>They\u2019re just like, \u201cWouldn\u2019t that be nice?\u201d<\/p>\n<p>Those are &#8220;greedy goals&#8221;&#8230; goals that are purely focused on the fulfillment of a selfish outcome, with no comprehension of HOW to get there or what it&#8217;ll take to achieve it.<\/p>\n<p>06:26\u00a0 Strategic goals, however, are landmarks along a specific path towards the ultimate desired result.\u00a0 These pathways are strategies that you\u2019ve selected, so it\u2019s a particular direction, it\u2019s a way through the obstacles, or around the obstacles, or under \/ over the obstacles, towards the &#8220;greedy goal&#8221; that we all know that we\u2019ve got.<\/p>\n<p>These strategic goals, these strategies, they answer the question &#8220;How&#8221;&#8230;<\/p>\n<blockquote><p>How specifically will we achieve our desires?\u201d<\/p><\/blockquote>\n<p>06:57\u00a0 The point of strategic goals?<\/p>\n<p>You keep your focus on the strategy that will bring you to the ultimate vision (the ultimate destiny) that you want to achieve, rather than just dreaming about &#8220;how nice it will be&#8221; once you\u2019re there.<\/p>\n<p>If we don\u2019t focus on the strategic execution, if we don\u2019t focus on the ways that will ultimately get where we really want to go, chances are, we will lose focus, the goal won\u2019t become a priority anymore, and then we won\u2019t execute&#8230;<\/p>\n<p>We won\u2019t get it done.<\/p>\n<p>We may not even be clear on <span style=\"text-decoration: underline;\">what we need to get done<\/span> because <span style=\"text-decoration: underline;\">the strategic goals haven\u2019t been articulated<\/span>.<\/p>\n<h2>The Theory of Constraints<\/h2>\n<p>07:31\u00a0 The next idea that I\u2019ve personally found so helpful in working with my business clients (also working within my own enterprise) over the years, is this idea of the theory of constraints.\u00a0 The question that we\u2019re left with when we think about strategic goals is,<\/p>\n<blockquote><p>Which strategy is best?\u00a0 There are so many ways to get to a particular result, which strategic goal is optimal?\u201d<\/p><\/blockquote>\n<p>07:58\u00a0\u00a0There\u2019s always one answer for every specific situation, and the answer is <span style=\"text-decoration: underline;\">whatever strategy fully resolves the primary constraint<\/span>, the primary issue that <span style=\"text-decoration: underline;\">holds the organization back the most<\/span> from real progress.<\/p>\n<p>We define a constraint as <span style=\"text-decoration: underline;\">something that restrains, slows, or prevents optimum progress<\/span> or a specific level of result.<\/p>\n<p>There is <span style=\"text-decoration: underline;\">always one primary constraint<\/span> on any system that holds it back from the next level of progress or results.<\/p>\n<p>08:30\u00a0\u00a0So if you look at this pipeline, you can think of it as a way to transmit some kind of air, water or something through the pipe to get the most product out from left to right.<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-large\" src=\"https:\/\/s3.amazonaws.com\/jtsmedia\/content\/blog\/strategicplanningstep2prioritize\/b-multiple-bottlenecks+TO+USE+IN+BLOG+POST.jpeg\" alt=\"business plan coaching with theory of constraints\" width=\"346\" height=\"95\" \/><\/p>\n<p>Let\u2019s use this as an example&#8230;<\/p>\n<p>Solve for the constraint.<\/p>\n<p>Let\u2019s identify the primary constraint and actually resolve it.\u00a0 That\u2019s the job here.<\/p>\n<p>08:56\u00a0\u00a0If you look closely, you should be able to figure out, \u201cNumber one is a minor constraint.\u00a0 Number three is more of a constraint.\u00a0 It\u2019s definitely more than number one.<\/p>\n<p>But number two, that one really stands out.<\/p>\n<p>It\u2019s the number one bottleneck.<\/p>\n<p>It holds the most product or whatever this &#8220;thing&#8221; is back from getting through.<\/p>\n<p>You could resolve number three and number one, but you\u2019d still have the same mediocre results.\u00a0 Chances are you\u2019d have no progress even though you\u2019re solving other issues.<\/p>\n<p>09:32\u00a0\u00a0So how do you do this?\u00a0 How do you find the primary constraint in your business?<\/p>\n<p>You want to identify the primary goal first.<\/p>\n<p>Do you want more profit, or revenue, or customers, or widgets?<\/p>\n<p>List all the constraints on that goal, and test for each constraint.<\/p>\n<p>Whichever constraint most impacts or constrains the progress towards the goal (or constrains the goal) is the primary constraint.<\/p>\n<p>If this constraint was fully resolved, to what degree would that positively impact the goal?<\/p>\n<p>That\u2019s the question that you want to ask. So if you had three constraints and you ask that question,<\/p>\n<blockquote><p>If this constraint was fully resolved, to what degree would that positively impact the goal?\u201d<\/p><\/blockquote>\n<p>And if you said,<\/p>\n<blockquote><p>That would impact it as Level 5 and the other one would impact it in a positive way at a Level 10,\u201d<\/p><\/blockquote>\n<p>You know which constraint is the primary constraint.<\/p>\n<p>Does that makes sense?<\/p>\n<p>10:21\u00a0\u00a0We only have so much time to discuss this concept.<\/p>\n<p>We\u2019ve just scratched the surface of the theory of constraints, and if you\u2019d like to learn more about it, I would suggest that you go right to the source, which is this book called, <a href=\"https:\/\/www.amazon.com\/Goal-Process-Ongoing-Improvement\/dp\/0884271951\"><strong>\u201cThe Goal,\u201d by Eliyahu Goldratt<\/strong><\/a>:<\/p>\n<p><iframe loading=\"lazy\" title=\"The Goal: A Process of Ongoing Improvement - 30th Anniversary Edition\" type=\"text\/html\" width=\"500\" height=\"550\" frameborder=\"0\" allowfullscreen style=\"max-width:100%\" src=\"https:\/\/read.amazon.com\/kp\/card?preview=inline&#038;linkCode=kpd&#038;ref_=k4w_oembed_w0cmqYikxDgpAf&#038;asin=0884271951&#038;tag=kpembed-20\"><\/iframe><\/p>\n<p>It\u2019s a fantastic book that will give you an in-depth understanding of the theory of constraints.<\/p>\n<p>This has been groundbreaking for my clients and my business personally.\u00a0\u00a0Once I really got my hands around this, it helped me to direct my focus to things that would truly grow my business rather than the ten other things that were really good ideas, but really weren\u2019t the greatest in terms of sourcing the next level of growth for my organization.<\/p>\n<h2>How to PRIORITIZE<\/h2>\n<p>11:07\u00a0\u00a0Now we\u2019ve covered some basic concepts that you can take advantage of and utilize in order to think through how you might prioritize.\u00a0 Now, let\u2019s just get to the actual step-by-step of it, how do you do this?<\/p>\n<p>In this process, you\u2019ll identify three priority levels.<\/p>\n<p><strong>Level 1 is the top priority.<\/strong><\/p>\n<p>You get this done this year or you die. These are what we tend to call BHAGs (Big Harry Audacious Goals).<\/p>\n<p><strong>Level 2: This is something that really needs to get done this year.<\/strong><\/p>\n<p>These are &#8220;shoulds&#8221;.\u00a0 Think of this level like, \u201cHey, this should get done.\u201d<\/p>\n<p><strong>Level 3:\u00a0 It would be nice, but there\u2019s no way that gets done this year.\u00a0 <\/strong><\/p>\n<p>Level 3 is more of a fantasy, and you\u2019d be surprised how many fantasies are really good ideas, really smart, or really exciting&#8230;<\/p>\n<p>It\u2019s important to understand that even those, no matter how exciting they are, if they\u2019re Level 3, they\u2019re fantasies.\u00a0 There\u2019s no way that gets done this year, if we\u2019re being smart about the priorities.<\/p>\n<p>12:08\u00a0\u00a0So how do you mark these three priority levels?<\/p>\n<p>Get your capture list out that we created in Step 1.<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-large\" src=\"https:\/\/s3.amazonaws.com\/jtsmedia\/content\/blog\/strategicplanningstep2prioritize\/marking+up+the+capture.jpg\" alt=\"how to mark up your capture for prioritization\" width=\"490\" height=\"352\" \/><\/p>\n<p>Level 1, The BHAGs, you just circle them.\u00a0 It makes it really obvious what the top priority goals are, and you\u2019re only going to have a few of these.<\/p>\n<p>&#8230;Don\u2019t go circling half your list.<\/p>\n<p>12:26\u00a0\u00a0Level 2, These are the shoulds, and I would highlight all the shoulds.<\/p>\n<p>Whenever I have a giant capture list of (like 40 to 90 items), I\u2019ll go through it and I\u2019ll just highlight everything that I know that should get done, &#8220;that should get done, that should get done&#8221;, etc., Highlight anything you think really stands out, is not just attractive, but very, very important, like something that really needs to get done this year.\u00a0 If it really should get done, highlight it.<\/p>\n<p>12:49\u00a0\u00a0Then finally, Level 3, the fantasies, just cross those out.<\/p>\n<p>You don\u2019t want to erase them.\u00a0 You don\u2019t want to scratch them out completely.<\/p>\n<p>Just strike them through.<\/p>\n<p>You can always come back and rewrite them so you don\u2019t forget what those are, because sometimes we make mistakes.<\/p>\n<p>Sometimes the things that we thought were fantasies are actually Level 1 goals, so just strike through them and you\u2019ve got a record of what those fantasies actually were.<\/p>\n<p>13:16\u00a0\u00a0So let\u2019s actually go through a step-by-step process that I would take if I was working with an organization to create their priorities.<\/p>\n<p><strong>Step 1, Cover the obvious.\u00a0 <\/strong><\/p>\n<p>We\u2019re just going to highlight anything on your capture list that should get done this year, and you can include the obvious BHAGs, the obvious do or die.\u00a0 I would just highlight everything that absolutely must get done or really should get done&#8230; the high priorities&#8230; and you may end up highlighting 50% of your goals.<\/p>\n<p>13:43\u00a0\u00a0Also, cross out any obvious fantasies in Step 1.\u00a0 If you&#8217;re thinking,<\/p>\n<blockquote><p>That\u2019s not going to happen this year,\u201d<\/p><\/blockquote>\n<p>&#8230;just go ahead and scratch it out immediately.<\/p>\n<p>That\u2019s Step 1, just cover the obvious stuff.<\/p>\n<p><strong>Step 2, Resolve the remaining items. <\/strong><\/p>\n<p>Now you\u2019re going to review all remaining items and resolve them.\u00a0 Look at each and every item that remains that hasn\u2019t been scratched out or highlighted, and ask,<\/p>\n<blockquote><p>Is this item a fantasy or is it something that really needs to get done this year?\u201d<\/p><\/blockquote>\n<p>Decide between fantasy and &#8220;needs to get done&#8221; and mark it accordingly, just scratch out the rest, and highlight whatever is left.<\/p>\n<p><strong>14:22\u00a0\u00a0Step 3, we\u2019re going to identify any BHAGs.<\/strong><\/p>\n<p>Now it&#8217;s time to identify any BHAGs (any Level 1 goals) and review all the highlighted items because everything that\u2019s highlighted was either a &#8220;do or die goal&#8221; or was a &#8220;should&#8221;.\u00a0 Just circle anything that\u2019s obviously a &#8220;do or die goal&#8221;.<\/p>\n<p><strong>Finally, Step 4, you\u2019re going to resolve any remaining BHAGs.<\/strong><\/p>\n<p>Review the remaining highlighted items.\u00a0 Is there anything else that should be considered a &#8220;do or die goal&#8221;?\u00a0 Really think about it and then mark them accordingly.<\/p>\n<p>14:54\u00a0\u00a0So now you know the steps in this process. Hopefully, that\u2019s pretty simple.<\/p>\n<h2>What to PRIORITIZE<\/h2>\n<p>Let\u2019s talk about what to prioritize.<\/p>\n<p>There are different mindsets that you might have around your priorities this year or in your current state of business.<\/p>\n<p><strong>Prioritize to SURVIVE<\/strong><\/p>\n<p>So let\u2019s start with the lowest level.\u00a0 This is if you\u2019re just trying to survive.<\/p>\n<p>There\u2019s a different way to prioritize if you\u2019re literally just trying to keep the doors open&#8230;<\/p>\n<p>Trying to keep the business going<\/p>\n<p>Trying to keep enough money in the bank so that you can continue to keep the business alive.<\/p>\n<p>&#8230;and that\u2019s survival prioritization.\u00a0 So keeping the organization alive is required, of course, for anything else to be possible.<\/p>\n<p>15:32\u00a0\u00a0If you\u2019re not going to survive until next year, then everything else (all the other priorities that seemed like such cool ideas) is probably not going to be that helpful.\u00a0 In that case, really consider:<\/p>\n<ul>\n<li>cash and debts<\/li>\n<li>keeping people satisfied<\/li>\n<li>customers<\/li>\n<li>vendors<\/li>\n<li>team members or partners<\/li>\n<li>maintaining key resources<\/li>\n<\/ul>\n<p>If the organization gets to the point where suddenly a key resource can\u2019t be taken advantage of (or can\u2019t be used anymore), then it&#8217;s essentially lost.\u00a0 In that case, is the organization even going to be around much longer?\u00a0 Think about<\/p>\n<ul>\n<li>human resources<\/li>\n<li>vendor resources<\/li>\n<li>other tangible or intangible resources that are key<\/li>\n<\/ul>\n<p><strong>16:14\u00a0\u00a0Prioritize to GROW<\/strong><\/p>\n<p>If you\u2019re surviving (let\u2019s say things were okay)&#8230; Maybe you\u2019re not growing like crazy, but you\u2019re not going to die tomorrow (or anytime in the next 12 months).<\/p>\n<p>Then, you might want to prioritize to GROW this organization.<\/p>\n<p>In that case, progress for your organization depends on many things above and beyond survival priorities.<\/p>\n<p>To go beyond treading water, consider:<\/p>\n<ul>\n<li>growth and sales<\/li>\n<li>revenue or cash flow<\/li>\n<li>customer growth<\/li>\n<li>growth in profit and margins<\/li>\n<li>growth in brand or customer awareness<\/li>\n<li>growth in systems and efficiencies<\/li>\n<li>growth in organizational structure, culture and team<\/li>\n<li>growth in the company mission, vision and values<\/li>\n<li>any primary constraints in each of these areas<\/li>\n<\/ul>\n<p><strong>Prioritize to THRIVE<\/strong><\/p>\n<p>17:07\u00a0\u00a0Finally, let\u2019s say you are growing like crazy right now and things are really going well.\u00a0 We might want to prioritize to THRIVE, to really perfect things, to optimize.<\/p>\n<p>There\u2019s always another level beyond your current results, so really think about what\u2019s not perfect yet.<\/p>\n<ul>\n<li>What could be even better than your organization\u2019s current results and performance?<\/li>\n<li>What long-term visions aren\u2019t yet gaining traction or getting significant focus?<\/li>\n<li>Consider any constraints on these areas as well.<\/li>\n<\/ul>\n<p>17:38\u00a0\u00a0The reason I included this discussion is that I wanted you to thinking about the current state of the organization.<\/p>\n<p>Is it survival?<\/p>\n<p>Is it growth?<\/p>\n<p>Or is it thriving and perfecting?<\/p>\n<p>What\u2019s YOUR state?<\/p>\n<p>Why should we care about your current personal prioritization state?<\/p>\n<p>Because you may be in a state of mind of survival, even though your organization is growing.<\/p>\n<p>That could be a real mismatch in terms of how you think about planning for the business versus what planning and what prioritization <span style=\"text-decoration: underline;\">the business really needs from you<\/span>.<\/p>\n<p>Depending on your mindset, and depending on the state of the organization, things could radically change in terms of how you prioritize all the different things that have been captured during Step 1.<\/p>\n<p>18:20\u00a0\u00a0Any great business leader with a vision, and enough smarts to think about these areas, will take enough time to work with their team to make sure that everyone is on the same page in terms of the critical priorities&#8230;
